The Confidential Non-Family Executive Survey is a structured instrument for the non-family executive in a family-owned business. It is the framework's instrument for naming the reversals the org chart cannot see — the Quiet Reversals that teach the team where decisions actually live.

The survey is not benchmarked and is not an engagement instrument. It is twelve open-text prompts the executive answers in writing, alone. Responses go to a single named family principal — not to the founding generation as a group, not to the board, not to the management team.

How to use it

  1. The non-family executive completes the survey in writing, alone. Allow 45-60 minutes.
  2. Responses go to a single named family principal — agreed in advance, in writing.
  3. The principal reads the responses before any conversation. The conversation opens with the reversal the executive has named, in the executive's words.
  4. Repeat once a quarter. Track the reversals that recur — the recurring reversal pattern is the family-system asymmetry.

The instrument — twelve prompts

  1. 1. What is the most recent meaningful structural decision you made that was subsequently softened, undone, or quietly reversed by a member of the family system?

  2. 2. Who initiated the reversal? Was it announced to the team, or did the team learn about it by watching what actually happened?

  3. 3. What did the team learn from that reversal — what behaviour or expectation did it reinforce?

  4. 4. Name a decision you currently have the formal authority to make but do not believe you have the informal authority to make it stick.

  5. 5. Where is the gap between what your title implies you own and what the team behaves as if you own?

  6. 6. Which member of the founding or owning generation is most often the source of the informal authority that overrules your decisions?

  7. 7. Which member of your own team has stopped raising structural issues with you that they used to raise? When did that change?

  8. 8. Of the structural decisions you have made in the last quarter, which one would the team describe as having actually changed the architecture, and which one would they describe as having only changed the announcement?

  9. 9. What is one Quiet Reversal you have not yet named to the family system because the cost of naming it feels higher than the cost of absorbing it?

  10. 10. If you were to leave this business in the next twelve months, what is the structural pattern you would most want the family system to be able to see clearly before your replacement arrived?

  11. 11. What would change for the team if the next reversal were named in writing and brought to the family system rather than absorbed silently?

  12. 12. What would you want the named family principal to read here that you would not want to say out loud at the next family meeting?

Confidentiality: this survey is read only by the named family principal agreed in advance. It is not circulated, summarised, attributed, or shared with the founding generation as a group, the board, or the management team. The executive retains the right to redact any response before the conversation.
