The Family Reversal Log is a printable instrument for naming each Quiet Reversal — the family-business pattern in which a successor's or non-family executive's decision is undone, softened, or quietly overridden after the room, with no announcement to the team.
What the team learns from is the reversal, not the original decision. The log is brought to the family system, not to the team, so the asymmetry has a written record. Once named, the reversal rate tends to fall — most family systems do not realise how much is being reversed until it is on the page.
How to use it
- List every meaningful structural decision made by the non-family CEO or successor in the last two quarters.
- For each one, record the original decision in the words the team heard, and the date it was made.
- If a reversal followed, record what was reversed, who initiated the reversal, and the date.
- Note what the team learned from the reversal — what behaviour or expectation it reinforced.
- Bring the log to the family system, not to the team. The point is to make the asymmetry visible to the people producing it.
